One of the determining factors of functional mismatches in large industrial projects is the growing gap between the operational and project teams, even in the participatory design approaches. The causes of this separation are predominantly organizational, insofar as these approaches are still focused on the management of the project itself and not on the overall performance of the production units. This article, based on the design of a new process of Sulphur recovery unity (SRU) and taking advantage of the experience of the authors in other interventions in complex projects, discusses the difficulties to promote feedback from the production and maintenance teams to inform the project at the phase of preliminaries studies. The obstacles encountered in design processes induced us to propose a reversal, setting the project as a moment of the production development. In this way, the design process is founded continually on the experience of the operational teams.
